Pharmascience is one of Canada's largest pharmaceutical companies, developing, manufacturing and distributing pharmaceutical products worldwide. Since 2023, Montreal Associates has supported the business with specialist IT staffing and technology project support across Salesforce, Veeva CRM, data, reporting and implementation.

What began as a requirement for external technology talent has developed into a strategic partnership. Montreal Associates now supports Pharmascience and its subsidiary, Norwell, with the specialist contractors, platform knowledge and delivery structure needed to modernize complex systems in a regulated pharmaceutical environment.

The challenge: modernizing technology within a regulated environment

Norwell, Pharmascience's subsidiary, was operating a heavily customized legacy Salesforce system. Field representatives recorded pharmacy requirements manually, then returned to their laptops or the office to prepare reports and initiate orders. This fragmented process reduced efficiency and limited leadership visibility into field-sales activity.

The programme also had to operate within strict procurement thresholds and a constrained budget. The original requirements exceeded the available investment, while additional feature requests continued to emerge. Pharmascience therefore needed a technology partner able to control scope, align stakeholders and structure delivery into commercially manageable phases.

For pharmaceutical companies and other regulated organizations, this combination of legacy technology, specialist skill requirements, procurement controls and changing project scope can make transformation particularly difficult. Montreal Associates addressed the challenge through an integrated contracting and project-support model.

The delivery approach

1. Discovery and requirements alignment

Montreal Associates worked with Pharmascience and Norwell to assess the legacy environment, define the highest-priority outcomes and identify the specialist IT skills required. The programme was aligned with available budgets, procurement processes and approval constraints from the outset.

2. Specialist staffing, scope and contracting

A delivery team was built that combined Salesforce and Consumer Goods Cloud specialism with established knowledge of Pharmascience's technology environment. The delivery team consisted of Solution Architects, Salesforce Administrators, Salesforce Developers, and CRM, data and reporting specialists. This balance of technical expertise and client knowledge reduced the risk of losing context during delivery.

Montreal Associates then structured the work into manageable phases aligned with procurement thresholds and the available investment. This contracting approach gave Pharmascience greater control over scope and budget while maintaining access to the specialist consultants needed at each stage.

3. Salesforce platform and mobile implementation

The team implemented Salesforce Consumer Goods Cloud and created a mobile workflow for field representatives. Users could manage pharmacy visits, review product information, select required SKUs and initiate orders from one screen.

The solution replaced disconnected manual activities with a more intuitive field-sales process designed around how representatives worked in pharmacies.

4. Workflow automation, testing and go-live

Key steps were connected from capturing pharmacy requirements through to order creation and fulfilment. The solution was tested with field users, feedback was incorporated, and the platform progressed into production with support from the specialist delivery team.

5. Contract extension and ongoing optimization

Following launch, Pharmascience extended the lead solution architect's contract for a further 12 months. Retaining this specialist contractor maintained technical knowledge and delivery continuity while supporting user adoption, platform optimization, and future development.

Results

Approximately 50% faster pharmacy visits

Early user feedback indicated that field representatives could complete pharmacy visits in approximately half the previous time.

One connected mobile workflow

Representatives can manage visits, review products, select SKUs and initiate orders from a single screen.

End-to-end process automation

Previously manual steps were connected, from capturing pharmacy requirements through to order creation and fulfilment.

Improved operational visibility

Norwell's leadership gained clearer reporting and greater visibility across field-sales activity.

Continued access to specialist knowledge

The 12-month extension of the lead solution architect's contract preserved platform knowledge and provided continuity after go-live.

A flexible IT staffing model for pharmaceutical and regulated industries

Technology programmes in pharmaceutical, life sciences and other regulated industries require more than technical capability. They depend on specialist talent that can work within complex systems, controlled procurement processes and evolving operational requirements.

Montreal Associates combines specialist IT recruitment and contracting with strategic project support. This gives organizations the flexibility to fill individual skills gaps, build complete delivery teams or retain critical expertise across a longer transformation programme.

The Pharmascience partnership demonstrates how that model can evolve with the client: from supplying individual Salesforce and Veeva CRM contractors to supporting programme scope, contracting, implementation, go-live and ongoing optimization.
